Because imagining an outcome you want gives your mind a small, premature taste of already having it, and that partial sense of arrival quietly discharges the energy you would otherwise have spent pursuing it. This is not a metaphor. It has been measured in job seekers, in students, in patients recovering from surgery, and in blood pressure readings taken during the fantasizing itself.
Which is an uncomfortable finding, because "picture yourself succeeding" is possibly the most widely repeated piece of self-improvement advice in circulation. The research does not say visualization is useless. It says the common form of it is aimed at the wrong target.
The study that started the argument
Gabriele Oettingen, a psychologist at New York University, and Doris Mayer published "The motivating function of thinking about the future: expectations versus fantasies" in 2002 in the Journal of Personality and Social Psychology. The paper's central move is a distinction that ordinary language collapses.
An expectation is a judgment of likelihood grounded in past performance. It answers "based on what has happened before, how probable is this?" A fantasy is a free-floating mental image of the desired future, experienced as if already present. It answers nothing. It simply feels good.
Oettingen and Mayer followed university graduates entering the job market and measured both, then checked back two years later. The results split cleanly in opposite directions. Graduates with high expectations of employment had sent out more applications, received more offers, and were earning more. Graduates who reported more positive fantasies about the job had sent out fewer applications, received fewer offers, and were earning less.
Same optimism in casual terms. Opposite outcomes. The paper reported the same pattern in other domains, including students hoping a specific relationship would develop and patients recovering from hip replacement surgery, where positive fantasies about recovery predicted poorer measured mobility.
The mechanism: fantasy simulates attainment
Why would a pleasant mental image reduce effort? The account Oettingen's group proposes is that the mind does not fully distinguish between imagined attainment and actual attainment when it comes to allocating energy. Vividly experiencing the goal as achieved delivers some of the reward of achieving it, and reward signals the end of pursuit, not the start.
Kappes and Oettingen tested this physiologically in a 2011 paper in the Journal of Experimental Social Psychology titled, bluntly, "Positive fantasies about idealized futures sap energy." Participants who indulged positive fantasies about a desired future showed lower systolic blood pressure than those who thought about the same future in more questioning or negative terms. Systolic blood pressure is a standard physiological index of energization, or mobilized effort. The fantasizers were measurably more relaxed. They also went on to accomplish less on subsequent tasks.
The subjective experience of a good visualization session and the physiological signature of giving up look more alike than anyone would like.
Process beats outcome: the Pham and Taylor result
The most practically useful correction came from Lien Pham and Shelley Taylor at UCLA, published in 1999 in Personality and Social Psychology Bulletin as "From thought to action: Effects of process- versus outcome-based mental simulations on performance."
They took undergraduates facing a real midterm exam and assigned them to one of two brief daily mental simulation exercises in the days before it. The outcome group imagined seeing their grade posted and feeling the satisfaction of having done well. The process group imagined the studying itself: sitting at the desk, opening the book, working through the material, at a specific time and place.
The process group studied more hours and scored higher on the exam. The outcome group did not outperform students who did no simulation at all. Pham and Taylor's analysis pointed to two mediators: process simulation reduced anxiety and, more importantly, produced actual planning. Imagining the work is a rehearsal. Imagining the reward is a small celebration held before anything happened.
This also resolves an apparent contradiction with sports psychology, where mental practice has decent support. Driskell, Copper and Moran's 1994 meta-analysis in the Journal of Applied Psychology found that mental practice reliably improves performance. But look at what athletes actually rehearse: the movement, the sequence, the recovery from a mistake. That is process simulation. Nobody improves a free throw by picturing the trophy.
4 rules for visualization that does not backfire
- Rehearse the action, not the applause. If your mental image contains a feeling of having succeeded, you are running the version that reduced job applications. If it contains a chair, a time, and a first step, you are running the version that raised exam scores.
- Keep expectations high and fantasies short. Oettingen's distinction is not an argument for pessimism. Believing you can do it, based on evidence, helped in every study. It is the untethered daydream that costs you.
- Always attach the obstacle. The single most robust fix in this literature is mental contrasting: imagine the wished-for outcome, then immediately imagine the specific internal obstacle standing in the way. - End on a decision, not a feeling. A visualization session should terminate in something you have committed to doing at a named moment. Oettingen packaged this into a four-step protocol, and the practical walkthrough is in the WOOP method: wish, outcome, obstacle, plan.
What this means for vision boards
A vision board is, structurally, an outcome simulation you have made permanent and hung on a wall. The research does not say it will definitely hurt you. It says the specific psychological operation it performs is the one that predicted fewer applications, fewer offers and lower salaries in Oettingen and Mayer's data, and lower measured energization in Kappes and Oettingen's.
If you like yours, the repair is small. Add the obstacle. Next to the image of the thing, write the honest reason you have not got it yet, and the one action you will take the next time that reason shows up. That converts a display of wishes into a plan, which is the form of the exercise that survives contact with the evidence. This is also the most defensible part of what people mean when they talk about manifestation, and the wider question of whether manifestation actually works comes down largely to which of these two operations someone is performing.
None of this is an argument against wanting things clearly. It is an argument that the feeling of nearly having something is not a step toward having it, and that your motivational system, unhelpfully, cannot always tell the difference.
