Rehearsing the process works, savoring the outcome does not, and almost every argument about visualization collapses once you separate those two activities. They get called the same thing in casual conversation, they feel similar from the inside, and the research on them points in opposite directions. One has decades of experimental support in skill acquisition. The other has a body of evidence suggesting it makes people work less.
Here is what each side of that line actually rests on, followed by a ranking of visualization types by how much evidence is behind them.
The study that isolated the difference
Lien Pham and Shelley Taylor published the cleanest test in 1999 in Personality and Social Psychology Bulletin. They took undergraduates several days before a midterm exam and assigned them to mentally simulate one of two things. The process group imagined the studying itself: sitting down at the desk, opening the material, working through it, where and when this would happen. The outcome group imagined the result: seeing a high grade posted and how that would feel.
The process group studied more hours and scored higher on the exam. The outcome group did not outperform the control condition. Imagining the reward did produce something measurable, just not achievement: it made people feel better in advance.
This is a small, single-campus study from before preregistration was standard, and it deserves to be held with the appropriate looseness. But the direction it points is corroborated by an independent line of work, which is the reason it has held up as a reference point.
The domain where mental rehearsal genuinely works
Mental practice, meaning the deliberate cognitive rehearsal of a physical or procedural task without moving, has a real experimental literature going back to the 1930s. James Driskell, Carolyn Copper and Aidan Moran pulled it together in a 1994 meta-analysis in the Journal of Applied Psychology, covering 35 studies. Mental practice improved performance, with an overall effect in the moderate range, roughly half a standard deviation.
The moderators are the interesting part, because they tell you what the effect is made of.
- Tasks with a large cognitive component, meaning ones involving sequencing, decision points or symbolic operations, benefited more than purely physical tasks.
- The benefit faded with time. Mental practice is not a deposit that sits there; the advantage decays within a couple of weeks unless rehearsal continues.
- Prior experience with the task mattered, particularly for physical skills. Rehearsing a movement you have never performed gives your mind less to work with.
- More was not automatically better. Long rehearsal sessions did not produce proportionally larger gains.
Every one of those moderators is consistent with a mundane explanation: mental practice works because it is practice. You are running the same sequence you would run physically, minus the execution, which is why it helps most where the sequence is the hard part and helps least where the difficulty is muscular. That is a useful finding, and it is a long way from what visualization means in most self-help contexts.
The finding that runs the other way
Gabriele Oettingen and Doris Mayer's 2002 paper in the Journal of Personality and Social Psychology is the one that complicates the popular version. Across four unrelated populations, including graduating students seeking jobs, students pursuing a romantic interest, and patients recovering from hip replacement, the same split appeared. Expectations, meaning realistic likelihood judgments based on past performance, predicted better outcomes. Positive fantasies about the desired end state predicted worse ones.
The proposed mechanism is that vivid imagery of an outcome already achieved gives you a partial, premature experience of having arrived, and that discharges the energy you would otherwise have spent getting there. Follow-up work found that positive fantasizing was accompanied by a drop in physiological arousal during the fantasizing itself, which is about as concrete as this kind of evidence gets. It is worth being precise about what this does and does not show. It does not show that optimism is bad. High expectations helped in every one of those samples. It shows that a specific activity, dwelling on images of the finished result, behaves differently from believing you are likely to succeed, and that the two are easy to confuse.
Visualization types, ranked by strength of evidence
- Motor and procedural rehearsal of a specific skill. Strongest support. Decades of controlled studies, a meta-analytic effect in the moderate range, and a plausible mechanism. Works best on sequenced tasks you have performed before, and needs to be repeated.
- Process simulation of the steps toward a goal. Good support, though from a thinner literature than the mental-practice work. Imagining when, where and how you will do the thing improves planning and follow-through.
- Obstacle and coping imagery. Well supported when paired with a plan. This is the engine inside mental contrasting, where you picture the wish and then the specific internal obstacle standing in front of it. It has been tested in randomized trials across diet, exercise and academic behavior, which is more than most items here can claim.
- Rehearsing a performance situation for anxiety reduction. Modest support. It reliably lowers anticipatory anxiety, which is a real benefit, but lower anxiety is not the same as better performance and the two do not always move together.
- Identity or future-self imagery. Thin and mixed. There is a genuine research tradition here, and it is more conditional than it looks, which is the subject of the piece on possible selves.
- Outcome savoring, including the standard vision board. Evidence points the wrong way. This is the one activity on the list where the published findings suggest a cost rather than a benefit.
What gets exaggerated
Three claims travel further than their evidence.
The first is the idea that the brain cannot tell the difference between a vividly imagined event and a real one. This is a distortion of a real observation, which is that imagery and perception recruit overlapping neural machinery. Overlapping is not identical, and the studies that established the overlap also documented the differences.
The second is the claim that Olympic athletes prove visualization works for anything. Athletes do use imagery, and the mental-practice literature supports it for exactly what they use it for: rehearsing a specific movement sequence they have already trained thousands of times. Nothing in that work extends to imagining a promotion or a house.
The third is the single-study effect size that got detached from its context and became a number in a slide deck. The mental-practice effect is moderate, it decays, and it depends on the task. Any version of it presented as large and permanent has lost something in transmission.
The practical version
If you want visualization to do work, rehearse the doing. Picture the specific next action in enough detail that it has a time, a place and a first step, and then attach a plan to whatever will get in the way. If you want to feel good about a future you have not built yet, picture the result. The research suggests you should not expect both from the same exercise, and it is fairly direct about which one costs you effort.
